How to Conduct Product Discovery in the Medical Device Business

In a recent post, I underlined the importance of thorough medical device product discovery and the risks of rushing or skipping this critical phase. In the medical device business, product discovery is a foundational step that requires significant upfront investment of time and resources. However, when done correctly, it pays off in the long run.

After attending a recent congress, a friend pointed out that while I’ve stressed the significance of product discovery, I haven’t discussed how to actually conduct it. So today, I’d like to revisit the topic and offer a general framework for effective product discovery in the medical device field.

The Medical Device Product Discovery Process

While the specific approach to product discovery may vary from company to company, the guiding principles and framework tend to follow a similar pathway. Though the details may differ from project to project—particularly in the time spent on each stage due to varying methodologies, product characteristics, and overarching strategy—the stages themselves remain consistent.

As I’ve previously mentioned, product discovery is not just a crucial step in product development; it’s a mindset that incorporates continuous customer feedback and iteration throughout the product lifecycle.

It’s also important to note that product discovery isn’t a rigid checklist of activities or methodologies. Rather, it’s a kind of flexible process that can incorporate various techniques, such as user interviews, focus groups, journey mapping, product surveys, competitive analysis, and usability testing.

The exact method may vary, but the following basic framework can help guide your product discovery efforts.

1. User Research: Identifying Users and Understanding Their Needs

The first step in the product discovery process is to define your target customer and fully immerse yourself in their world. The goal at this stage is to deeply understand their needs, pain points, and challenges until clear patterns begin to emerge. Taking a holistic approach by exploring the complete patient pathway will provide a richer context for your research.

This step can take time—sometimes months—before you identify actionable insights. Alongside this, conducting a competitive landscape analysis is essential. Evaluating current solutions from the user’s perspective can help pinpoint unmet needs that may expose competitive weaknesses and reveal new product opportunities.

2. Data Organization: Define Directions and Set Priorities

Once you’ve gathered sufficient data, the next step is to prioritize the most significant problems faced by your users. The goal here is to identify patterns and determine which issues are most critical for the user. Solutions to these high-priority problems will naturally be perceived as more valuable.

By the end of this stage, you should have a list of user requirements, which will form the foundation for design specifications, concept development, and team alignment.

3. Ideation: Innovating and Prioritizing Solutions

With a solid understanding of the problem in hand, it’s time to get creative and think about potential solutions. While the previous stage was focused on the “what,” this stage is all about defining the “how.” Brainstorming sessions work well here, with an emphasis on generating a wide range of ideas. Once you have a robust list, gradually narrow down your options to the most promising solutions.

4. Prototyping: Creating and developing MVPs

A crucial element of product discovery is prototyping, which allows you to validate your solutions through real user feedback. Prototypes, or Minimum Viable Products (MVPs), provide a tangible way to test your ideas with users.

Using a variety of techniques and materials, designers can create inexpensive prototypes that simulate real-world use, enabling early evaluation and feedback.

5. Evaluation: Testing Prototypes and Iterating

The evaluation phase involves rapid cycles of testing and iteration. Here, you’ll gather customer insights and feedback to determine whether you’re on the right track. Testing prototypes not only helps you validate whether your solution addresses the problem but also allows you to quickly pivot or make adjustments as needed. This iterative process saves valuable time and resources by preventing missteps later in the development cycle.

Conclusion

Product discovery is a powerful process that enables companies to create better products more efficiently and cost-effectively than traditional development approaches. By involving users early in the process through VoC (Voice of the Customer), feedback and iterative prototype testing, you can make informed decisions and pivot as needed with limited investment.

Moreover, product discovery can offer significant regulatory advantages. The insights gained from user research and prototype testing can later be incorporated into the technical documentation required for regulatory approval, streamlining the path to market.
